Why attack the gator without first trying to make it an ally of sorts?

It’s not evil.
The moat has egress to the inside of the fort, without the gator that’s another entry we need to defend and/or fortify.

We know about the gator and any attackers probably wont, that could be a significant advantage.

What do we lose by trying to talk to it, maybe one round of initiative if it doesnt work out?

With the door down now, I would not deem it safe now especially with children in the keep. I think there is just to many dangers for it to be safe for the amount of people we have trying to live here.

As we reclaim and restore the living quaters in the ruin, which I guess is mostly undertaken by the Clan npc's, I would suggest we set about three proactive targets.

Defence: restore main gate and close up access to ruin by limiting the stone bridges to two maximum. One by the Wolf tower and one by the common room.

Scout: Fergie was chained and being taken somewhere before his rescue. We need to scout that trail and find out more about a hidden temple.

Supplies: Someone rumoured about a village a few miles away. We need to visit it and organise future supplies and make contacts with the outside world on our terms before we we get stumbled upon.

Bogarde would be more up for locating an evil cult temple. At least scout it out before any delve inside.
